uPVC Door Repair vs Replace Cost | The Ten-Year Maths

Gearbox, cylinder or whole new door? Real costs for Otley homeowners laid out plainly, so you can see what a decade of uPVC ownership actually adds up to.

A new uPVC door costs between £700 and £1,800 fitted, depending on the style, glazing and hardware spec. A gearbox replacement costs £95 to £160. A cylinder swap costs £60 to £110. Those three numbers are basically everything you need, but they're worth unpacking properly before your next decision about that stiff door on your Weston Lane semi or your Newall Carr Road rental.

What Actually Wears Out on a uPVC Door

The door itself, the PVC frame and slab, almost never fails. What fails is the hardware inside it.

  • The multipoint gearbox. This is the long strip mechanism running up the centre of the door, usually GU, Fuhr, Maco, Roto or Winkhaus. It drives the hooks and rollers into the frame when you lift the handle. They see thousands of operations a year. The springs weaken. The deadbolt cam wears. Ten years of daily use on a busy household door is roughly 7,000 to 10,000 cycles.
  • The euro cylinder. A standard, unrated cylinder fitted by a builder is often an own-brand cylinder that costs under £5 wholesale. Snap it or wear it out and the door is compromised.
  • The handle and backplate. Usually a cosmetic failure before a functional one, but a loose handle speeds up gearbox wear.
  • The keeps and adjusters. The frame-side keeps shift as the frame moves seasonally. Most stiff doors in Wharfedale in January are a misaligned keep, not a dead gearbox.

The frame itself warps or fails on very old cheap-end doors, typically pre-2005 low-spec installs, but on anything installed in the last fifteen years it's rarely the culprit.

The Ten-Year Numbers

I'm going to use a realistic Otley scenario: a mid-spec uPVC front door fitted around 2016 on an estate property, LS21 postcode, used as the main entrance.

That last row is the one people miss. A new door doesn't come with a ten-year hardware guarantee. The GU Secury or Fuhr gearbox on a new door will still need attention by year seven or eight under daily use. So the replace-everything option resets the clock but doesn't stop it.

What Drives the Cost Up

Labour more than parts. A gearbox swap on a standard GU or Maco system takes forty-five minutes to an hour. The part itself is £30 to £60 trade. The rest is the call-out and the diagnostic time.

Non-standard mechanisms. If a builder fitted an obscure own-brand gearbox or a door that takes a non-euro cylinder format, parts cost more and sourcing takes longer. Stick to named brands: Fuhr 855, GU Secury, Maco Orbit, Roto NT. Availability on those is reliable.

Cylinder spec. A basic brass cylinder is cheap. An Avocet ABS or Ultion TS007 3-star cylinder costs £45 to £75 for the part but cuts your snap risk to near zero. If you're in a terraced street with rear alley access around Pool-in-Wharfedale or Guiseley, that upgrade pays for itself in reduced risk, not just in metal.

Emergency vs booked call. A locked-out emergency at 9pm costs more than a booked morning appointment. That's not a surprise but it's worth saying plainly.

When Replacing Makes Sense

There are real situations where replacement wins.

  • The frame is cracked, pulling away from the reveal or letting in a draught that no adjustment fixes.
  • The door is pre-2005, with a four-hook (or fewer) non-PAS24 mechanism and no prospect of a like-for-like gearbox.
  • The glazing unit has blown, the door's visibly bowed and the customer wants to upgrade to a composite at the same time.

None of those apply to a door that's simply stiff to lock or whose handle has gone slack. That's a service job, not a replacement job, and the saving is £900 to £1,100.

Spending the Money Sensibly

If your door is post-2010 and the frame looks solid: book a service call. Adjust the keeps, assess the gearbox, replace the cylinder with a 3-star rated unit if it isn't already. Budget £120 to £180 for that visit and you've bought five or six more years of reliable operation.

If you're a landlord with a property in Menston or Yeadon and you're replacing doors purely because they look tired, you're spending four times what a service costs for a result that'll need the same service in seven years.

A locksmith should check the keep adjustment first, which takes ten minutes and costs nothing extra if done during a service visit.
